Across 412 teams, the pattern was consistent: the winners didn't replace people with AI — they gave their best people leverage. Output per creative rose 3–5x, but headcount stayed flat or grew, because demand for on-brand content expanded faster than automation could ever cover.

The biggest gains came from the unglamorous middle of the funnel: versioning, resizing, localisation and first-draft ideation. Teams that codified their brand into reusable prompts and style scaffolds shipped campaigns in days that used to take weeks.

The teams that struggled shared one trait — they bought tools without changing their process. AI amplifies whatever workflow you already have. If briefs are vague and approvals are chaotic, faster drafts just create faster chaos.
